Programme Phases

Platform as a product

Phase 1
Platform Discovery (2 wks)
Developer experience interviews (20+ engineers), current-state pain point mapping, service archetype identification (target: 4–6 archetypes covering 95% of workloads), platform product backlog definition.
Phase 2
Core Platform Build (6–8 wks)
Backstage deployment and catalogue setup, catalog-info.yaml standards and CI validation, ArgoCD GitOps layer, Crossplane composition design for first archetype, developer portal theming and branding.
Phase 3
Golden Path Templates (4 wks)
Software templates for each service archetype, scaffold → repository → CI pipeline → ArgoCD application automation, Backstage TechDocs integration, plugin evaluation and configuration (cost, DORA, alerts).
Phase 4
Adoption Programme (12 wks)
Three-cohort onboarding programme (pilot teams → early adopters → general availability), developer NPS measurement at each stage, feedback loops back to platform backlog, platform support process establishment.
