Enterprise RAG Architecture Playbook: From POC to Production

A practitioner's guide to designing, deploying, and governing retrieval-augmented generation systems at enterprise scale.

This playbook consolidates lessons from three production RAG deployments across insurance, banking, and manufacturing. It covers chunking strategies, vector store selection and configuration, re-ranking architectures, guardrail implementation, observability for LLM pipelines, and cost modelling at scale. Includes annotated C4 reference architectures for each deployment context.

Four findings from three production deployments

Retrieval-augmented generation has moved from research curiosity to production infrastructure in enterprise environments. The architectural decisions made at deployment time — chunking granularity, retrieval topology, guardrail design — have outsized impact on accuracy, latency, and cost.

After deploying RAG systems at three enterprise clients with document corpora ranging from 40,000 to 900,000 records, we identified four consistent patterns that separate reliable enterprise RAG from brittle demonstrations.

1
Hierarchical chunking outperforms fixed-size
Three-level chunking (document → section → sentence) reduced hallucination rates by 34% on heterogeneous enterprise corpora versus fixed 512-token chunking.
2
Re-ranking is the highest-ROI addition
Cross-encoder re-ranking with domain fine-tuning improved retrieval precision by 18 MRR points. Fine-tuning data quality matters more than model selection.
3
Guardrails require a layered architecture
Input classification, ACL-aware retrieval, output review, and audit logging are independent layers. Collapsing them into one component creates brittle systems that fail unpredictably.
4
The vector store is rarely the bottleneck
In all three deployments, the performance bottleneck was document ingestion pipeline throughput, not vector similarity search. Over-engineering the vector store is a common distraction.

Selecting the right chunking approach

STRATEGYBEST FORWEAKNESS
Fixed-sizeUniform documents, structured dataSplits semantic units at token boundary
RecursiveGeneral prose, mixed-format documentsLoses context across paragraph breaks
SemanticDense technical text, regulatory contentSlower ingestion; requires embedding model
HierarchicalLong documents needing parent contextMore complex retrieval logic required
PropositionHigh-precision Q&A, factual retrievalHigh cost; requires LLM in ingestion path

Recommended default: Start with hierarchical chunking (512-token leaf nodes, 2048-token parent summaries) for enterprise knowledge bases. Apply semantic chunking selectively to high-value document collections where retrieval precision is critical. Always tune chunk size against your target RAGAS context precision score before going to production.

RAGAS metrics and production targets

METRICMEASURESTARGET

Evaluation cadence: Run RAGAS suite against a curated 200-question golden dataset at every model or retrieval pipeline change. Track metric trends weekly in production using LLM-as-judge sampling. A faithfulness drop below 0.85 triggers immediate investigation before the next release.

Across three enterprise deployments, hierarchical retrieval + cross-encoder re-ranking improved context precision by an average of 34% versus naive top-k retrieval at equivalent recall levels.
